The five most expensive failures — and why every one of them was avoidable

A four-figure workshop bill is almost always a three-figure bill that was left to ripen. Genuinely unpredictable failures do exist, but they are the minority: in the great majority of cases the machine gave notice — a noise, a stain, an oil consumption, a warning light — and the signal was filed under "look at it later".

Here are the five situations that come up most often, what they cost, and the warning that precedes them.

1. Timing gear that lets go

The cost: £1,000 to £3,500 depending on the engine, because the failure doesn't just destroy the belt or the chain — it puts the valves in contact with the pistons. You come away with a cylinder head, usually valves, sometimes a piston.

The signal: a metallic rattle at cold idle that fades as the engine warms up, a chain noise that comes back after a few minutes, or simply an odometer that has gone past the replacement interval.

Why it gets ignored: timing gear is expensive maintenance (£250 to £750) on a machine that runs perfectly. Putting it off looks rational. It is — right up to the mile where it isn't, and nothing announces that mile.

What to do: treat the manufacturer's interval as a hard deadline, in mileage and in years — a belt ages standing still too. On engines with a known weak hydraulic tensioner, replacing the tensioner is part of the job.

2. A clutch drowned by a leak

The cost: £350 to £1,000 on a motorcycle, more if the leak comes from a crankshaft seal that means splitting the cases.

The signal: a few drops on the parking space, a greasy film on the casing, then clutch slip under acceleration in a tall gear. Between the first drop and the slip, three to six months usually go by.

Why it gets ignored: a small leak doesn't affect the ride. You top the oil up, wipe it off and carry on.

What to do: find the source of a leak as soon as it appears. A £12 oil seal fitted in time saves a complete set of clutch plates. The simple test: clean the area thoroughly, slide a sheet of cardboard under the machine, ride for a week and see where the drop lands.

3. The e-bike battery left flat all winter

The cost: £350 to £800 for a new pack, sometimes more on a frame-integrated pack — and on a five-year-old bike that can exceed what the machine is actually worth.

The signal: range dropping faster than usual at the end of the season, then a pack put away in October at 20 % charge and forgotten until April.

Why it fails: a lithium cell stored for a long time at a low state of charge falls below the protection threshold. The BMS cuts out and refuses to accept a charge. Some packs can be revived by a specialist repairer, many can't.

What to do: store the pack at 40 to 70 % charge, dry, between 10 and 20 °C, and top it up once every two months. Never in an unheated garage through a cold winter, never at 100 % for six months.

4. Overheating that ends as a head gasket

The cost: £700 to £2,200 on a motorcycle; more on a tractor or a professional machine's engine. Plus the risk of warping the head, which changes the nature of the job entirely.

The signal: a coolant level dropping slowly with no visible leak, a fan cutting in more often than it used to, a temperature that climbs when stationary in town traffic, or coolant turning brown.

Why it gets ignored: between the first symptom and the failure, the engine runs normally. And the immediate fix — topping the coolant up — hides the problem.

What to do: treat any unexplained drop in level as a leak to be found, not as normal consumption. Respect the coolant change interval, generally two to three years: beyond that the corrosion inhibitors are spent and the system furs up from the inside, radiator and pump included.

5. The drivetrain left to chew itself up

The cost: on a motorcycle, a full chain and sprocket kit comes to £130 to £260 instead of a chain on its own at £70; on a bicycle, a complete drivetrain costs £100 to £220 instead of a £22 chain. And if a motorcycle chain lets go while you're riding, it can destroy a casing and lock the rear wheel.

The signal: on a motorcycle, slack that needs taking up more and more often, tight spots as you turn the wheel, missing O-rings. On a bicycle, the chain skipping under load on the most-used sprockets, and a wear check that reads beyond 0.75 %.

Why it costs so much: a worn chain wears the front and rear sprockets within a few hundred miles. Past that point, replacing the chain on its own achieves nothing — the new chain skips on the hooked teeth. You pay for the whole set.

What to do: check wear regularly, with a £10 tool on a bicycle, with a steel rule or an elongation measurement on a motorcycle. Replacing at the right moment saves half the bill.

What these five cases have in common

Three things:

  1. An early signal, cheap to deal with. A drop of oil, a level going down, half a millimetre of chain elongation. The cost of acting at the moment of the signal is on average ten times lower than the cost of the failure.
  2. A silent phase. Between the signal and the breakdown, the machine runs normally. That phase is what makes putting it off so tempting, and so misleading.
  3. A known deadline. In four cases out of five, the manufacturer's interval had the answer. The failure came not from a defect but from an ignored calendar.

The routine that avoids the bill

  • A visual check every two to four weeks: levels, marks on the ground, drivetrain tension and wear, tyre pressure and condition, free play at the controls. Ten minutes.
  • A logbook, however rough. Date, mileage, work done. It's what tells you whether a dropping level is new or long-standing — and it's what pays you back at resale.
  • Calendar deadlines written down, not just mileage ones: brake fluid, coolant, timing belt, tyres (age counts as much as wear).
  • One principle: every new symptom gets diagnosed within the month. Not necessarily repaired — but understood.

On that last point, describing the symptom, the model and the year precisely to the technical assistant gives you the order of causes to check, from the simplest test to the heaviest. That is often the difference between a £12 part and an engine on the bench.
