The two main headset families
Before diagnosing anything, identify the type of headset on your bike:
- Ahead (Aheadset): the dominant system since the 2000s. No threads on the steerer tube. Preload is applied by a stem top cap and an expander plug inside the steerer. This is what you find on 95% of modern bikes.
- Threaded: the classic system with a threaded adjustment nut on the steerer. Still found on vintage bikes, city bikes, and some track bikes.
The diagnosis and adjustment differ between the two systems — do not confuse them.
The play test: brake + rock
This is the universal test to detect play in the headset, and it takes 5 seconds:
- Stand next to the bike, one hand on the front brake, the other on the headset (the area between the frame and the stem)
- Squeeze the front brake to lock the wheel
- Rock the bike back and forth — not sideways, but along the fork axis
If you feel a "clunk" or movement in the bearings under your fingers, there is play. This is a common problem and easy to fix on an Ahead system.
Careful: do not confuse headset play with play in the front hub. To differentiate, do the same test while grabbing the fork crown instead of the headset area.
Cartridge vs loose ball bearings
Two bearing technologies coexist:
- Cartridge (sealed bearings): sealed bearings in stainless or chrome steel. They are replaced as a unit when worn. This is the modern standard.
- Loose ball: individual balls in cups. They require regular greasing and finer adjustment. Still found on entry-level and older bikes.
How to tell? Remove the stem top cap and stem: if you see a sealed annular bearing, it is a cartridge. If you see individual balls in a greased cup, those are loose balls.
Adjusting preload (Ahead system)
Preload is the initial compression applied to the bearings to eliminate play without creating excessive friction. On an Ahead system, adjustment follows three steps:
- Loosen the stem clamp bolts (the ones on the side that pinch the steerer) — do not remove them, just loosen them
- Tighten the top cap bolt gradually — this is what applies preload. Aim for 2 to 3 Nm, no more
- Check: turn the handlebar, it should rotate freely with no tight spots. Redo the brake + rock test — no more play.
- Re-tighten the stem bolts to the recommended torque (typically 5-6 Nm)
The most common mistake: overtightening the top cap. Beyond 3 Nm, you crush the bearings and create a tight spot in the steering. If the handlebar resists when you turn it hands-free, you have overtightened.
When to replace the bearings
Signs of advanced wear:
- Tight spot: the steering catches at certain angles (especially straight ahead). This is "brinelling" — the balls have dented the races.
- Grinding: a metallic friction noise when turning the handlebar. The bearings are dry or corroded.
- Play that will not go away: despite correct preload adjustment, play returns. The cups or bearings are ovalized.
Replacement procedure (Ahead cartridge):
- Remove the front wheel, stem, and fork
- Remove the old bearings — a bearing puller or flat screwdriver is enough to lever them out
- Clean the cups in the frame
- Press in the new bearings perfectly flat — use a bearing press or a PVC tube of the right diameter
- Lightly grease the steerer tube and cups
- Reassemble the fork, stem, and adjust preload
Size standards
The last trap: sizes. Headsets come in several standards:
- 1-1/8" (standard): the most common on road and MTB
- 1-1/2" or 1.5": larger lower cup, on some enduro/DH MTBs
- Tapered: 1-1/8" on top, 1-1/2" on the bottom — the modern standard on high-end MTB and gravel
- Integrated (IS), semi-integrated (ZS), external (EC): the mounting method in the frame
