Hydraulic disc brake setup: calliper alignment, pistons and warped rotors

The most common problem: rubbing

You hear a continuous "shhh" when spinning the wheel. Your hydraulic disc brake is rubbing. It's the most common issue on disc-equipped bikes, and in 90% of cases it's a calliper alignment or asymmetric piston problem.

Before panicking, know that this adjustment takes 5 minutes with the right method.

Method 1: visual calliper alignment

This is the quickest method and works in the majority of cases.

  1. Loosen the two calliper mounting bolts on the frame or fork (usually a 5 mm Allen key) — don't remove them, just loosen enough so the calliper can slide laterally
  2. Squeeze the brake lever and hold it — this clamps the pads against the rotor and naturally centres the calliper
  3. While holding the lever, retighten both bolts alternately (half a turn left, half a turn right) for even clamping
  4. Release the lever and spin the wheel — the rubbing should be gone
If that's not enough, try the visual check: lean in and look through the calliper slot. You should see equal spacing on each side of the rotor. Adjust by gently tapping the calliper with the palm of your hand.

Method 2: asymmetric pistons

If alignment doesn't solve it, it's probably a piston that isn't retracting properly. Over time, dust and pad deposits build up on the pistons, and one advances more than the other.

What you need:

  • Isopropyl alcohol (90% minimum)
  • A plastic tyre lever or piston tool
  • Clean lint-free cloth

The steps:

  1. Remove the wheel and the pads (note the orientation)
  2. Gently push the pistons all the way in with the plastic tyre lever — never use a metal screwdriver, you'd scratch the piston's ceramic coating
  3. Squeeze the brake lever to push the pistons out about 3-4 mm
  4. Observe: both pistons should extend at the same speed and distance. If one is slower, it's the dirty one
  5. Push back the clean piston (the one extending normally) and leave the other extended
  6. Clean the dirty piston with the cloth soaked in isopropyl alcohol — scrub all around, remove the deposits
  7. Repeat: push back, extend, clean — until both pistons extend evenly
  8. Reinstall the pads and wheel, then realign the calliper (method 1)
Warning: never touch the pads or rotor with your fingers. Skin oils contaminate braking surfaces and cause squealing. Handle pads by their edges.

Warped rotor: when and how to straighten

A warped rotor causes vibration and intermittent rubbing — the "wub-wub" you hear with every wheel revolution.

Check: spin the wheel and watch the rotor pass through the calliper. If it visibly wobbles, it's warped.

Straightening:

  1. Identify the warped zone — spin the wheel slowly and mark where the rotor contacts the pad
  2. Use a rotor truing tool (Pedros Rotor Truing Fork, Park Tool DT-2, or a clean adjustable spanner in a pinch) — never bare hands, skin oils contaminate the rotor
  3. Apply gentle, progressive pressure on the warped zone, in the opposite direction to the warp
  4. Check by spinning the wheel — correct in small incremental touches
  5. Repeat until the rotor passes freely through the calliper
A standard stainless steel rotor (Shimano RT, SRAM Centerline) straightens easily. A bimetal rotor with a steel track and aluminium spider (Shimano Ice Tech) is more delicate — be gentle.

When to replace rather than adjust

  • Rotor thickness: if your rotor measures less than 1.5 mm thick (most are 1.8-2.0 mm new), replace it
  • Pads: if the friction material is under 0.5 mm, replace — never ride metal on metal
  • Contamination: if your pads have been contaminated with oil (piston leak, chain lube), replace the pads AND scrub the rotor with isopropyl alcohol

Preventive maintenance

  • Clean your rotors with isopropyl alcohol every 2-3 weeks during wet weather
  • Check calliper alignment after every wheel removal
  • Inspect pad thickness once a month
